What Is Product Discovery?
Discovery is the upstream half of product development. Where delivery asks "how do we build this well?", discovery asks "should we build this at all?" The two run in parallel on mature teams: engineers ship the current sprint while PM, design, and a technical lead validate what comes next.
The dual-track agile model formalizes this overlap. One track (delivery) moves features from backlog to production. The other track (discovery) runs interviews, tests prototypes, and builds evidence. Neither track gates the other. Discovery is always running, always learning.

Why Discovery Matters
The build-wrong-thing problem is widespread. Surveys of product teams consistently show that a large share of shipped features see minimal usage after launch. The root cause is the same in most cases: features were built from internal assumptions rather than validated customer need.
Discovery does not eliminate risk. It reduces it. A 30-minute customer interview costs almost nothing. A two-week sprint costs tens of thousands of dollars in engineering time. Running five interviews before a sprint to validate the core assumption is one of the highest-return activities a PM can do.

The Discovery Methods
User Interviews
The foundation of all discovery. A 30-45 minute structured conversation with one customer, focused on understanding their current behavior, the problems they face, and the workarounds they use. Not a survey. Not a focus group. One interviewer, one participant, open-ended questions.
The goal is to understand context, not collect feature requests. Ask "walk me through the last time you tried to..." not "would you use a feature that...". Stated preferences are unreliable. Observed behavior is the signal.

Jobs to Be Done (JTBD)
JTBD reframes the unit of analysis from "the user" to "the job the user is trying to accomplish." Customers do not buy your product; they hire it to do a job. When you understand the job, you understand why they would switch to a competitor or stop using your product entirely.
The JTBD interview differs from a standard user interview. The key question is: "Tell me about the last time you decided to start using [product/category]. What was going on in your life?" You are looking for the trigger event, the considered alternatives, and the social and functional dimensions of the job.

Opportunity Solution Trees (OST)
Developed by Teresa Torres, the OST is a visual map that connects a desired outcome to the opportunities that could drive it, the solutions that could address each opportunity, and the experiments that validate each solution. It prevents tunnel vision by forcing the team to explore multiple solutions before committing to one.
The structure: outcome at the top, then a layer of opportunities (customer problems or needs), then potential solutions branching from each opportunity, then assumption tests branching from each solution. The tree makes the reasoning explicit. When a stakeholder asks "why are we building this?", you point to the branch.

Prototype Testing
A prototype is not a product. It is an artifact designed to answer a specific question. The question determines the fidelity. Testing whether users understand the navigation? A clickable Figma file works. Testing whether a pricing model makes sense? A Google Doc describing it works. Testing whether a physical interaction feels right? Build it out of cardboard first.
Prototype tests follow the same protocol as usability research: recruit participants from your target segment, give them a task, observe without guiding, take notes on where they hesitate. The measure is not "did they like it" but "did they accomplish the task, and what confused them?"

Willingness-to-pay tests range from Van Westendorp surveys (ask users to name too cheap, acceptable, expensive, and prohibitively expensive price points) to fake purchase buttons (put a "Buy Now" button on a landing page before the product exists, measure click-through, and follow up with a "thanks, we are building this" message).

Concierge MVP and Wizard of Oz
Both methods test demand before building automation. The Concierge MVP delivers the product experience manually: you do the work a piece of software would eventually do, serving real customers who believe they are using a product. You learn whether the outcome is valuable before building the system that delivers it.
The Wizard of Oz test is similar but the customer believes automation already exists. A human operates behind the scenes. The customer interacts with a UI that looks functional. This tests whether the experience works without the cost of building the backend.

Discovery does not only happen in scheduled interviews. Customer feedback flows in from support tickets, NPS responses, churn interviews, and app store reviews. The challenge is structuring that signal before it becomes noise.

Jobs to Be Done
Jobs to Be Done is the lens that shapes everything else in discovery. When you define the job customers are hiring your product to do, you set the scope of what counts as a competitor, what counts as a successful outcome, and what counts as a meaningful improvement.
Hooked Model
The Hooked Model describes how products build habits through a four-step loop: trigger, action, variable reward, investment. In discovery, it helps you identify whether your product is solving a problem people encounter frequently enough to build a habit, or whether they will use it once and forget it.
Lean Canvas
The Lean Canvas is a one-page business model summary that replaces lengthy documents with nine boxes: problem, solution, unique value proposition, key metrics, unfair advantage, channels, customer segments, cost structure, and revenue streams. Filling one out before discovery begins forces explicit assumption articulation. Returning to it after discovery rounds shows you exactly which assumptions held and which broke.
Working Backwards
Amazon's Working Backwards framework starts with a mock press release for the finished product, written before any development begins. The press release describes the customer, the problem, the solution, and why existing alternatives fail. If you cannot write a compelling press release, you do not have a clear enough problem statement to begin building.

The Step-by-Step Process
Discovery is not linear, but it follows a repeatable pattern. Here is an eight-step sequence that works for both greenfield discovery and feature-level discovery within an ongoing product.
Step 1: Anchor to an Outcome
Start with a measurable business or product outcome, not a feature idea. "Increase trial-to-paid conversion by 15 points" is an outcome. "Add a onboarding checklist" is a solution. Discovery works backward from outcomes to problems to solutions. Skipping to the solution skips the most important step.
Step 2: Frame the Problem Space
What do you already know? Pull existing data: support ticket themes, NPS verbatims, usage analytics, churn survey responses. Identify what you do not know. Step 4: Synthesize Insights
Within 24 hours of each interview, extract key observations. Tag by theme. After 5+ interviews, look for patterns across participants. Use the Customer Interview Analysis Template to structure this.
Convert patterns into opportunity statements: "Users struggle to X when Y because Z." Opportunities are problems worth solving. They are not solutions.
Step 5: Build Your Opportunity Solution Tree
Place your outcome at the top. Map the opportunities you discovered below it. Brainstorm multiple potential solutions for the highest-priority opportunity. Resist the pull to commit to one solution before mapping the space. The OST Builder scaffolds this visually.
Step 6: Identify the Riskiest Assumption
Each solution rests on assumptions. Some are low-risk (users want to reduce time spent on X). Some are high-risk (users will pay $20/month for X). Identify the assumption whose failure would invalidate the entire solution. Test that one first.
Step 7: Design and Run the Experiment
Match experiment type to assumption type. Desirability assumptions: prototype tests. Viability assumptions: willingness-to-pay surveys or fake door tests. Feasibility assumptions: technical spikes. Write the hypothesis before running the test using the Experiment Hypothesis Template.
Step 8: Decide and Update the Backlog

Common Mistakes
Asking users what they want. Users cannot design products. They can describe problems. "What would make this better?" yields a wish list. "Walk me through the last time this failed you" yields insight.
Recruiting from the wrong pool. Interviewing your most enthusiastic users or your personal network produces biased signal. You learn what your best customers think, not what makes potential customers hesitate. Include churned users and people who evaluated you and chose a competitor.
Skipping synthesis. Running interviews but not synthesizing them is common. The insight is in the patterns across interviews, not in any single conversation. Block time immediately after each interview to process notes.
Conflating discovery and usability testing. Usability testing evaluates whether users can use something you have already built. Discovery determines whether that thing is worth building. Both matter. Neither replaces the other.

Ignoring feasibility. Discovery that only validates desirability is incomplete. A solution users love but the team cannot build in a reasonable time is not a good opportunity. Bring an engineer into interviews. Use the product trio model.

Continuous vs Phased Discovery
Most teams default to phased discovery: a research sprint before a development sprint, a dedicated "discovery phase" at the start of a project. It works better than no discovery. It also has real limitations.
Phased discovery produces a snapshot of customer understanding at one point in time. The team builds on that snapshot for months, even as customer needs and market conditions shift. By the time the product ships, the research is stale.

The Product Trio Model
Discovery is most effective when PM, design, and engineering share the same customer exposure. When only the PM interviews customers and then relays findings to the team, meaning gets lost and second-hand information gets filtered through the PM's existing beliefs.

Using Discovery Outputs
Discovery produces raw material: interview recordings, synthesis notes, opportunity statements, experiment results. The work is not done until those outputs connect to decisions.
Connect discovery to your opportunity solution tree so opportunities are ordered. Connect validated opportunities to your roadmap so the team has confidence in the next sprint's problem statement.
