How often should skip-level meetings happen?+
Quarterly is the minimum cadence to maintain the relationship. Monthly works better for teams in transition, during reorganizations, or when the senior leader is new. Some leaders run skip-levels every 6 weeks as a middle ground. The right frequency depends on team size: a VP with 40 indirect reports cannot do monthly skip-levels with everyone, so quarterly plus ad hoc sessions for specific topics is more realistic.
Should the direct manager know about the skip-level?+
Yes, always. Skip-levels should never feel secretive. The senior leader should tell the direct manager that skip-levels are happening and that the purpose is to build relationships and hear unfiltered perspectives. The direct manager should not attend. What topics are off-limits in a skip-level?+
Nothing is truly off-limits, but the skip-level is not a performance review or a grievance hearing. If the team member has a serious concern about their manager, listen and acknowledge it, but do not promise immediate action in the meeting. Follow up privately with the direct manager. Avoid asking the team member to evaluate their manager's performance directly, as that puts them in an uncomfortable position.
How do I make the team member feel comfortable being candid?+
Start by being vulnerable yourself. Share something you are struggling with or a mistake you made recently. Ask open-ended questions and resist the urge to problem-solve immediately.
