How long should a quarterly goal review take?+
Plan for 90 minutes for a team of 5-8 people with 3-5 goals. If you have more goals, either extend the meeting or split it across two sessions. Rushing the review defeats the purpose.
Should we review goals mid-quarter too?+
Yes. A lightweight check-in at the 6-week mark helps catch goals that are off track while there is still time to course-correct. Use a simplified version of this template with just scores and one-line status updates.
What if a goal was deprioritized mid-quarter?+
Still review it. Record it as "Deprioritized" with a score of N/A, and document why the shift happened. This data is valuable for understanding priority stability across quarters.
Who should attend the goal review?+
The team that owns the goals, their manager, and one cross-functional stakeholder (design lead, engineering lead, or data analyst). Keep it small enough for real discussion. Share the written summary with leadership afterward.
What is a healthy average score for stretch goals?+
0.6 to 0.8. If your team consistently scores above 0.9, goals are not ambitious enough. If scores are consistently below 0.4, goals are unrealistic or the team is under-resourced.
