How is an outcome roadmap different from a goals-based roadmap?+
They are closely related. A goals-based roadmap typically uses the OKR framework (objectives and key results). An outcome roadmap is similar but adds more structure around the hypothesis-to-result pipeline: leading vs. lagging indicators, confidence scoring, and post-ship result tracking. Think of the outcome roadmap as a goals-based roadmap with a built-in measurement system. What if an initiative ships but the outcome does not move?+
This is the most valuable signal an outcome roadmap produces. It means your hypothesis was wrong. A good leading indicator has three properties: it moves faster than the lagging indicator (days not months), it is within the team's control (not dependent on external factors), and it has a causal relationship with the lagging metric (not just correlation). For example, "first-week file shares" is a good leading indicator for retention because users who share retain at 2x the rate, the team can directly influence sharing behavior, and you see the signal within 7 days. Should I include features on an outcome roadmap?+
Yes, but they live in the initiative layer, not the headline layer. The headline is the outcome. The subtext is the initiative (which may be a feature, an experiment, a process change, or a partnership). This framing prevents the "feature factory" problem where leadership equates shipping features with creating value.
How do I handle outcomes that are shared with other teams?+
Identify which leading indicator your product team directly controls, and own that. If "reduce churn" is a shared outcome with Customer Success, you own the product-side leading indicator (e.g., first-week activation rate) while CS owns the service-side leading indicator (e.g., health score outreach completion rate).
