How is an objective tree different from a regular OKR document?+
An OKR document lists objectives and key results, usually organized by team or time period. An objective tree adds the explicit hierarchy: why each objective exists, what strategic pillar it supports, and what initiatives feed into it. The tree format makes alignment gaps and redundancies visible in a way that a flat list does not.
How deep should the tree go?+
Three to four levels is the sweet spot for most organizations. Level 0 is the strategic outcome, Level 1 is pillars, Level 2 is team objectives, and Level 3 is initiatives. Going deeper than that adds complexity without improving clarity. If you need more granularity at the initiative level, use your project management tool.
Should every team have objectives under every pillar?+
No. Most teams should have objectives under one or two pillars. If a team has objectives under every pillar, their focus is too diffuse and they will make marginal progress on everything. Concentrate team effort on the pillars where they can have the most impact.
How do I handle objectives that support multiple pillars?+
Place the objective under the pillar it most directly supports. Add a cross-reference note to the other pillar. Do not duplicate the objective in multiple places, as that makes tracking confusing and inflates your apparent coverage.
When should I rebuild the tree from scratch versus updating it?+
Rebuild when the strategic outcome changes fundamentally (new market, new business model, post-acquisition). Update quarterly when the strategic outcome is stable but tactics are evolving. Most teams should update rather than rebuild for 2-3 years at a time.
