How is an investment memo different from a business case?+
A [business case](/templates/business-case-template) justifies a specific project with ROI analysis. An investment memo makes a strategic argument for entering a new market, building a new product line, or making a significant platform bet. The investment memo is longer, more narrative-driven, and addresses a wider range of strategic considerations. Use a business case for incremental investments ($100K-$500K). Use an investment memo for bets that change the company's trajectory ($500K+).
How long should the memo be?+
Six pages maximum, excluding appendices. The constraint is intentional. If you cannot make the argument in 6 pages, you either do not understand the opportunity well enough or you are including too much detail. Move supporting data (interview transcripts, detailed financial models, technical architecture) to appendices that reviewers can reference if needed.
Who should write the investment memo?+
The most senior PM or product leader sponsoring the initiative. The memo represents their judgment and conviction. They can collaborate with finance (financial model), engineering (technical feasibility), and data science (market sizing), but the narrative voice should be one person's. Committee-written memos read like compromises, not arguments.
What if executives disagree with the memo?+
That is the point. The memo is designed to surface disagreements before resources are committed. Encourage reviewers to write their objections in the margins. The review meeting should focus on the strongest objections and whether the mitigations are adequate. A memo that generates no disagreement either addresses a trivially obvious opportunity or has not been read carefully.
Should I include an appendix?+
Yes. Move detailed financial models, interview transcripts, competitive analysis matrices, and technical architecture diagrams to appendices. The 6-page memo tells the story. The appendix provides the evidence for readers who want to verify the claims. Label appendices clearly (Appendix A: Financial Model, Appendix B: Customer Interview Summary, etc.) and reference them from the main text. ---
