How long should a business case be?+
Two to four pages. Executives do not read 20-page business cases. If your business case exceeds 4 pages, move the detailed financial model and risk analysis into an appendix and keep the main document concise. The executive summary alone should be enough to make a preliminary decision.
What if I cannot quantify the expected revenue impact?+
Focus on cost savings, efficiency gains, or risk reduction instead. Not every business case has a direct revenue line. "This saves 200 engineering hours per quarter" or "this reduces the probability of a compliance violation from 15% to 2%" are valid business justifications. Should I include competitive analysis in the business case?+
Only if competitive pressure is part of the "why now" rationale. A sentence or two in the Market Opportunity section is sufficient: "Competitor X launched this capability in Q1. Three enterprise prospects cited it in recent evaluations." For a full competitive deep-dive, create a separate competitive analysis document and link to it.
Who should approve a business case?+
The approval level depends on the investment size. At most companies: under $50K or 1 person-month is PM + Eng Lead approval. $50K-$250K or 1-4 person-months requires VP approval. Over $250K or 4+ person-months requires C-level or board approval. Check your company's delegation of authority matrix.
How do I handle a business case that gets rejected?+
Ask for specific feedback. Was the problem not compelling? Were the financials unconvincing? Was the timing wrong? Most rejected business cases can be resubmitted after addressing the feedback. Common fixes: stronger quantification of the problem, more conservative financial projections, a phased approach that reduces initial investment, or better competitive evidence.
