Frequently Asked Questions

How long should the formal onboarding period last?+
90 days for most roles. Research from the [Society for Human Resource Management](https://www.shrm.org/) indicates that 90 days is the minimum needed for a new hire to reach baseline productivity. Senior or highly technical roles may need 120-180 days. The key is not the calendar duration but the milestone definitions. A new hire who completes all onboarding milestones in 60 days should transition to standard expectations early rather than being held in onboarding mode.
Should onboarding be the same for remote and in-office employees?+
The milestones and deliverables should be identical. The delivery method changes. Remote hires need more deliberate social connection (scheduled virtual coffees, async intro videos, dedicated Slack channels for new hires). IT provisioning must ship equipment to the home address with setup instructions. Video-first orientation sessions need to be designed for engagement, not just one-way presentations. Track [completion rates](/glossary/aarrr-pirate-metrics) for remote vs. in-office cohorts to identify gaps.
What metrics should we track for onboarding effectiveness?+
Track five metrics: time-to-productivity (when does the new hire deliver independently?), onboarding NPS (survey at day 30 and day 90), 90-day retention rate, provisioning SLA hit rate, and training completion percentage. Use the [NPS Calculator](/tools/nps-calculator) to benchmark onboarding satisfaction. Compare metrics across departments and start dates to identify systemic issues.
How do we automate onboarding without losing the human touch?+
Automate administrative tasks (provisioning, account creation, training enrollment, reminder emails) and keep human touchpoints for relationship-building (manager 1:1s, buddy check-ins, team introductions, cultural conversations). The goal is to free up manager and HR time from logistics so they can invest in the moments that matter. A good rule: if a task has no judgment component, automate it. Refer to the [product discovery handbook](/discovery-guide) for frameworks on balancing automation with user experience.
What is the biggest onboarding product mistake?+
Building a checklist tool instead of a workflow engine. A checklist tells you what tasks exist. A workflow engine sequences tasks across multiple owners, enforces SLAs, sends reminders, and surfaces blocked items. Most onboarding friction comes from dependencies (IT cannot provision until HR creates the record, manager cannot schedule until they know the start date). The product must model these dependencies, not just list the tasks. ---
