Frequently Asked Questions
How often should we run a portfolio review?+
Quarterly for companies with 3+ products, semi-annually for companies with 2 products. The cadence should match your planning cycle so that resource allocation decisions feed directly into quarterly planning. Running reviews more often than quarterly creates planning churn without enough new data to justify changes.
Who should attend the portfolio review?+
The review should include the VP/Head of Product, product leads for each product, the VP Engineering, the CFO or finance lead, and optionally the CEO. This group has the data (product leads), the resource authority (VP Eng), and the strategic context (CEO/CFO) to make binding decisions.
What data do we need before the review?+
At minimum: ARR and growth rate per product, gross margin, customer retention (logo and revenue), NPS or CSAT, engineering headcount and allocation, and a qualitative assessment of strategic fit. Most of this data should come from existing dashboards. If it takes more than 2 days to gather, your instrumentation needs work.
How do we handle a product that is a Question Mark?+
Give it a time-boxed evaluation period (typically 2 quarters) with clear success criteria. If it meets the criteria, reclassify and invest. If it misses, either pivot the product toward higher strategic fit or sunset it. The worst outcome is leaving a Question Mark in limbo indefinitely, consuming resources without a decision.
Should the portfolio review include products still in beta?+
Yes, but score them differently. Beta products should not be evaluated on revenue or retention. Instead, score them on: signal strength (early user engagement), strategic fit, technical feasibility proven, and time to revenue. Include a separate "Pre-Revenue" section in the scorecard for products that launched within the last 6 months. ---
