Should I build a WMS or buy one?+
Build if you are a 3PL with workflows that differentiate your service offering, or if you have unique automation (robotics, goods-to-person) that off-the-shelf systems do not support well. Buy if you are a single-site operation with standard fulfillment processes. Consider the total cost of ownership over 5 years, including integration, customization, and ongoing engineering headcount, not just license fees.
How do I handle multi-site rollouts?+
Roll out to one facility first and run it for 60-90 days before expanding. Each warehouse has different layouts, processes, and associate skill levels. What works in Facility A will need adjustments for Facility B. Build configuration flexibility into the product so site-specific differences do not require code changes.
What hardware should the spec cover?+
At minimum: barcode scanners (ring scanners for picking, sled scanners for receiving), label printers (thermal transfer for shipping labels), and mobile devices (ruggedized Android for WMS client). If the warehouse uses conveyors or sorters, the spec needs integration points for the warehouse control system (WCS).
How do I prioritize features across modules?+
Use the [RICE framework](/frameworks/rice-framework) to score each feature by reach, impact, confidence, and effort. Typically, pick-path optimization and scan-based receiving deliver the highest ROI because they directly reduce labor cost and error rates. Reporting and analytics features are important but can follow in a second phase.
What is the biggest risk in a WMS implementation?+
Data migration. Moving SKU masters, location hierarchies, and open inventory from the old system to the new one is error-prone and time-consuming. Plan for a parallel-run period where both systems operate simultaneously. Reconcile inventory counts daily during the parallel run and do not cut over until the variance is below 0.5%. ---
