How many activities should a story map have?+
Aim for 4 to 8 activities. Fewer than 4 usually means you have not broken down the journey enough. More than 8 becomes hard to manage in a single session. If you have more, consider splitting into multiple maps for different user flows.
What is the difference between a story map and a flat backlog?+
A flat backlog is an ordered list with no narrative structure. A story map adds two dimensions: the user journey (horizontal) and priority (vertical). This makes it easier to see what users can do at each release and to spot gaps where user needs are not covered.
Can I use story mapping for existing products, not just MVPs?+
Yes. Story mapping works for any feature that spans multiple user activities. Map the current experience first, then add stories for improvements. The gap analysis is especially valuable for finding holes in existing products.
How do I handle stories that span multiple activities?+
If a story touches multiple activities, place it under the activity where the user initiates the action. Add a note linking it to the other activities it affects. This keeps the map readable while preserving the cross-activity dependency.
How long does a story mapping session take?+
A typical session runs 2 to 3 hours for 4 to 6 people. Spend the first 30 minutes on the backbone and tasks, then 60 to 90 minutes writing and placing stories, and the final 30 minutes drawing release lines and identifying gaps. Bring sticky notes or use a digital whiteboard tool.
