Frequently Asked Questions
Is stack ranking better than RICE scoring?+
They solve different problems. [RICE](/frameworks/rice-framework) produces scores that help you filter and tier a large backlog. Stack ranking produces a strict order that helps you decide build sequence within a tier. Use RICE to get from 50 items to 15, then stack rank the 15 to decide what ships first.
How do I handle it when the team cannot agree on a ranking?+
Focus on the items with the most variance first. Usually 2 to 3 features account for most of the disagreement. Have each person explain their ranking rationale for those specific items. If you still cannot agree, the product leader makes the final call and documents the reasoning.
Should I include effort in my ranking criteria?+
You can, but be careful. Including effort tends to push small, easy features to the top. If you include effort, weight it below strategic alignment and customer demand. Many teams prefer to rank by value first, then adjust for effort during sprint planning.
How often should I re-rank the backlog?+
Re-rank at the start of each planning cycle (monthly or quarterly). Between cycles, only re-rank if new data fundamentally changes the picture. Constant re-ranking creates churn and prevents the team from building momentum.
What if my list has more than 25 items?+
Pre-filter before stack ranking. Use a quick scoring method to eliminate the bottom 50%, then stack rank the remaining items. Trying to force-rank 40 or more features produces low-quality results because the cognitive load is too high.
