How often should a skills matrix be updated?+
Quarterly is the right cadence for most teams. Update sooner if the team has significant personnel changes, a shift in strategic direction, or a new product area that demands different competencies.
Should self-assessment scores be anonymous?+
No. The calibration conversation requires transparency. However, frame the exercise as team planning, not individual evaluation. Make it clear that low scores are opportunities, not failures. Everyone has level-1 areas.
How many competencies should the matrix include?+
Between 6 and 12 competencies. Fewer than 6 is too coarse to be useful. More than 12 creates assessment fatigue and dilutes focus. Pick the competencies that matter most for your team's current objectives.
What if the team disagrees about someone's rating during calibration?+
Default to the lower rating. It is better to underestimate and plan for development than to overestimate and discover the gap during a critical project. Revisit after the person has had a chance to demonstrate the skill.
Can this template be used for hiring decisions?+
The gap analysis section directly informs hiring. If multiple competencies have no one at level 3 or higher, that signals a hiring need. Share the matrix (without names) with your recruiting partner to frame the role requirements accurately.
