When should I start building my promotion case?+
Start 6-9 months before you expect to be promoted. This gives you time to fill evidence gaps, align stakeholders, and demonstrate consistency at the next level. If you start collecting evidence only 2 months before your review, you will scramble and your case will feel thin.
What if my company does not have a formal PM career ladder?+
Use the role-level benchmarks in the self-assessment template as a proxy. You can also reference industry-standard expectations from SVPG, Reforge, or published PM career frameworks. Bring this to your manager and say: "Since we do not have a formal ladder, I am using this framework to assess my readiness. Does this align with what you would expect at the next level?"
How many examples do I need in my promotion document?+
Three to five strong examples are sufficient. Each example should clearly demonstrate next-level performance. One excellent case study with quantified impact is more persuasive than five mediocre examples. Quality over quantity.
What if I am doing next-level work but my manager does not agree?+
Ask for specifics. "What would you need to see?" is the most productive question. If the answer is vague or keeps shifting, you may have a manager alignment problem rather than a performance problem. In that case, seek a skip-level conversation or consider whether a different team or company would better recognize your contributions.
Should I mention competing offers during promotion conversations?+
Only as a last resort, and only if you genuinely have an offer you would accept. Using a competing offer as leverage damages trust if you were not actually considering leaving. A strong promotion case built on evidence should not need external pressure. If your company consistently refuses to promote despite clear evidence, that is information about the company, not about you.
