A lean roadmap is shorter (one page), updates more frequently (every 2-4 weeks), and frames everything as hypotheses rather than commitments. Regular roadmaps plan quarters ahead with feature lists and timelines. Lean roadmaps plan cycles ahead with bets and decision criteria. The key difference is the assumption: a lean roadmap assumes you are wrong about half of your plan and builds in mechanisms to learn and adapt. When should I graduate from a lean roadmap to a structured one?+
When three conditions are met: you have found product-market fit (retention curves flatten), your team is larger than 5-7 people (coordination overhead requires more structure), and your strategy is stable enough to plan 3+ months ahead.
