The influence map goes deeper: it maps the power dynamics, relationships, and hidden influence paths between stakeholders. Use the stakeholder map first to identify who matters, then build the influence map to understand how they interact and how to navigate those dynamics.
Should I map influence for every initiative?+
No. Build influence maps for high-stakes initiatives where the decision involves multiple functions, competing priorities, or significant budget. For routine decisions within your team, a basic stakeholder identification is sufficient. Reserve influence mapping for the 2-3 initiatives per quarter that require cross-organizational alignment.
How do I discover informal influence relationships?+
Observe meeting dynamics: who does the decision maker look at before answering? Who gets consulted before key decisions? Ask your manager and trusted peers: "Who does [decision maker] rely on for advice about [topic]?" Review Slack channels and email threads: who is consistently cc'd or consulted? Attend cross-functional meetings as a listener, not a presenter, to watch the dynamics.
What if I map incorrectly and misread the dynamics?+
Influence maps are hypotheses, not facts. They improve with iteration. Start with your best assessment, then validate through 1:1 conversations and observation. If you engage a stakeholder based on your map and the interaction does not go as expected, update the map. The value is in the ongoing refinement, not in getting it perfect the first time. ---
