How often should I run a feature flag audit?+
Quarterly for most teams. If your team creates more than 10 flags per month, run it monthly. The goal is to keep the total active flag count stable by removing flags at the same rate you create them. A net-zero or net-negative flag count trend is healthy.
What is a safe maximum number of active flags?+
There is no universal number. A better metric is the ratio of flags to engineers. Keep it below 5 active flags per engineer. A team of 10 engineers with 50+ active flags is likely accumulating debt faster than they are paying it down.
Should PMs or engineers own feature flag cleanup?+
PMs own the decision about whether a flag is still needed (is the experiment done? is the feature fully rolled out?). Engineers own the cleanup work (removing code paths, updating tests). The audit process should involve both. PMs fill in Sections 1-2, engineers fill in Section 3.
How do I handle flags that were created by someone who left the company?+
Assign orphan flags to the team lead for the product area the flag affects. Give them 2 weeks to investigate. If no purpose is identified, default to removal. The risk of keeping an ownerless flag (unknown behavior, no documentation) is usually higher than the risk of removing it. ---
