How is this different from a standup?+
A standup surfaces what is happening today and what is blocked. The PM-engineering sync surfaces strategic alignment, scope decisions, and technical risks that span multiple sprints. Standups are tactical and team-wide. The sync is strategic and between two leaders. Both are necessary; neither replaces the other.
Should the designer attend?+
Invite the designer when specific design decisions are on the agenda. Do not make them a standing attendee for status discussions. The designer's time is better spent in a dedicated [design-engineering handoff](/templates/design-engineering-handoff-template) session or a design review. If the designer needs to attend every PM-engineering sync, it may signal that your handoff process needs improvement.
What if the engineering lead and I disagree on priorities?+
Disagreement is healthy. Present your reasoning with customer data, business metrics, and strategic context. Ask the engineering lead to present theirs with technical risk data and capacity analysis. If you cannot resolve it in the sync, escalate to your VP for a tiebreaker. The worst outcome is silent disagreement where the engineering lead deprioritizes something without telling you.
How do I handle an engineering lead who only raises problems, never solutions?+
Reframe the conversation. Instead of "What problems do we have?", ask "What is your recommended approach?" Most engineering leads have solutions in mind but default to surfacing problems because that is what they think the PM wants to hear. Explicitly ask for their recommendation. Celebrate when they propose creative solutions.
Should I share the sync notes with the broader team?+
Share the action items and decisions, but not the full discussion notes. The sync is a safe space for the PM and engineering lead to be candid about risks and tradeoffs. If everything said in the sync gets broadcast to the team, both parties will self-censor. Post a summary in Slack: "Decisions: cut proration from v1, fix EU currency bugs this sprint. Action items: [list]."
