How much advance notice should we give for a deprecation?+
Minimum 30 days for minor features. 60-90 days for features with moderate usage. 6-12 months for core features, APIs with external integrations, or changes that affect paying customers' workflows. The more effort required to migrate, the more notice you owe your users.
What if customers push back hard?+
Listen to the pushback before reacting. If 5% of affected users complain, that is expected friction. If 30% escalate, you may have underestimated the impact or the replacement has gaps you did not identify. In that case, consider extending the timeline (not reversing the decision) and filling the gaps before proceeding.
Should we offer to grandfather existing users?+
Sometimes. Grandfathering makes sense when the cost of maintaining the old feature for a small group is low and the migration effort for those users is high. It does not make sense when the old feature creates security risks, architectural debt, or ongoing maintenance burden that affects the entire product.
How do we handle deprecations that affect paying customers' pricing?+
If the deprecation moves customers to a different pricing tier (up or down), communicate the pricing impact explicitly and separately from the feature deprecation. Ideally, honor the current price for the remainder of the contract period or offer a transition credit. Surprising customers with a price increase disguised as a feature deprecation is a fast way to lose trust and generate churn.
Should the deprecation notice come from the PM or the CEO?+
For minor features, the PM or product lead. For major changes that affect a significant portion of your customer base (sunsetting a product, removing a pricing tier, dropping platform support), the CEO or VP of Product. The seniority of the sender signals how seriously you take the change. ---
