How many observation sessions do I need before mapping a workflow?+
Plan for a minimum of 3-5 observation sessions across different shifts, days, and clinicians. Workflows vary significantly between day and night shifts, weekdays and weekends, and individual clinicians. You need enough observations to distinguish the standard process from personal variations. For high-stakes workflows, consider a formal time-motion study with a larger sample.
Should I map the workflow in BPMN notation or plain text?+
Use whatever format your team and clinical stakeholders can read. BPMN (Business Process Model and Notation) is useful for complex workflows with parallel paths and decision gates, but most clinical stakeholders prefer simple numbered step lists or swimlane diagrams. The goal is shared understanding, not notational purity.
How do I get clinicians to participate in workflow mapping?+
Pay them for their time (literally, if possible). Clinicians are busy and skeptical of "process improvement" projects that never improve anything. Be specific about what you need (30 minutes of shadowing, a 15-minute interview), show that you did your homework, and follow up with what you learned and how it will inform the product. Bringing food also helps.
What if the existing workflow varies significantly between sites or departments?+
Document the variations as workflow variants, not exceptions. Health systems are not monolithic. A workflow that works one way in a teaching hospital ED will work differently in a community hospital med-surg unit. Your product needs to accommodate the most common variants. Map 2-3 representative sites before designing the solution.
How do I handle workflows that involve both digital and paper steps?+
Document them as-is, including the paper steps. Many clinical workflows still rely on paper forms, whiteboards, and sticky notes. Your digital solution needs to either replace the paper step entirely or integrate with it (e.g., scanning, OCR, or a parallel digital entry). Never assume clinicians will abandon paper unless your digital alternative is genuinely faster. ---
