Automation Audit Template for Product Managers

Ask every team member to log their recurring tasks for two weeks. Use a simple format: task name, time spent, frequency. Most people underestimate how much time they spend on manual work until they track it. Focus on tasks that happen daily or weekly. Those accumulate the most hours.

A good rule of thumb: the automation should save at least 3x its build effort within the first year. If a workflow takes 2 days to automate and saves 1 hour per month, that is 12 hours saved per year versus 16 hours invested. That is below the threshold. If it saves 5 hours per month (60 hours/year), that is well above it.

Start with no-code tools (Zapier, Make, n8n) for simple integrations. Move to custom code when you need complex logic, high reliability, or when the no-code tool becomes a bottleneck. Many teams find that 70% of their automations work fine as no-code workflows.

Quarterly is ideal for growing teams. New manual workflows appear constantly as the product evolves, new tools are adopted, and the team grows. A quarterly audit catches new automation opportunities before they accumulate significant time debt. ---
