90% of Your Feedback Is Noise
Open your product feedback channel right now. Count the items. Now count the ones that contain a clearly articulated problem, from a user whose context you understand, with enough detail to act on.
In my experience, that second number is about 10% of the first.
The rest is noise. Feature requests disguised as feedback. Opinions from non-target users. Vague complaints with no actionable detail. One-off edge cases treated as systemic issues. And the most dangerous kind: feedback from the loudest voice, which gets disproportionate attention simply because it was expressed with conviction.
Treating all feedback equally is a recipe for building the wrong things. Here is how to separate signal from noise.
The Feedback Quality Spectrum
Not all feedback is created equal. Here is a hierarchy from most to least actionable:
Tier 1: Behavioral evidence
What users do, not what they say. Drop-off data, feature usage analytics, session recordings, heatmaps. This is the most reliable feedback because it is unfiltered by user interpretation.
A user who says "the onboarding is fine" but abandons at step 3 is giving you two data points. The behavioral one is more trustworthy.
Tier 2: Observed behavior with context
Usability tests, contextual inquiries, and customer development interviews where you watch someone use the product and ask about their experience. You see the behavior and hear the reasoning behind it.
This is the gold standard for qualitative research. It is also the most time-intensive. Reserve it for your most important product questions.
Tier 3: Solicited structured feedback
Surveys with specific questions, NPS follow-ups where you ask "why did you give that score?", and in-product feedback prompts triggered at specific moments (after completing a task, after encountering an error).
Structured feedback is more useful than unstructured feedback because you control the question. "What was the hardest part of creating your first project?" yields better signal than "Any feedback?"
Tier 4: Unsolicited feedback
Support tickets, Slack messages, Twitter complaints, sales call notes, feature request forms. This is the bulk of what most teams call "feedback."
Unsolicited feedback has two systematic biases:
- Negativity bias. People who are frustrated reach out. People who are satisfied do not. Your feedback channel over-represents problems and under-represents what is working.
- Squeaky wheel bias. A handful of vocal users can dominate the feedback channel, making their personal preferences look like widespread demand.
This does not mean unsolicited feedback is useless. It means it needs to be weighted, not counted.
How to Weight Feedback Sources
By source credibility

By specificity
High-value feedback: "When I try to export a report with more than 50 rows, the page freezes for 10 seconds. I need to export reports with 200+ rows weekly for my finance team."
This is specific, actionable, and includes context (frequency, audience, impact).
Low-value feedback: "The export feature needs work."
This tells you nothing. What kind of export? What is wrong with it? How often do they use it? What would "better" look like?
By frequency vs. intensity
Some problems are mentioned by many users but with low intensity (mild annoyance). Others are mentioned by few users but with high intensity (blocking their workflow). The Kano model provides a useful framework for categorizing these differences.
A problem mentioned by 5% of users that causes them to churn is more important than a problem mentioned by 40% of users that mildly annoys them. Weight intensity at least as heavily as frequency.
The Feedback System
Individual pieces of feedback are anecdotes. A system turns anecdotes into patterns.
Step 1: Centralize
All feedback. Support tickets, survey responses, sales notes, interview insights. Flows into one place. This can be a spreadsheet, Notion database, Productboard, or any tool where you can tag, search, and aggregate.
The tool matters less than the discipline. If feedback lives in 6 different places, you will never see the patterns.
Step 2: Tag consistently
Every piece of feedback gets tagged with:
- Product area (onboarding, reporting, integrations, billing, etc.)
- Feedback type (bug, feature request, UX complaint, praise, question)
- User segment (enterprise, SMB, free user, churned, prospect)
- Severity (blocking, frustrating, minor, cosmetic)
Resist the temptation to create 50 tags. Eight to twelve is the sweet spot. More than that and tagging becomes inconsistent.
Step 3: Review weekly
Every week, spend 30 minutes reviewing the tagged feedback. Look for:
- Emerging clusters. If "reporting export" went from 2 mentions last month to 12 this month, something changed.
- Cross-segment patterns. If both enterprise and SMB users mention the same pain point, it is probably real.
- Absence of feedback. Features that nobody mentions. Positively or negatively. Might be features nobody uses.
Step 4: Validate before acting
When a feedback pattern emerges, validate it with direct research before building a solution. "We've received 15 pieces of feedback about reporting in the last month" is interesting. "We've received 15 pieces of feedback about reporting, and in 5 follow-up interviews, users confirmed that the export flow takes 3x longer than it should" is actionable.

Four Feedback Anti-Patterns
The Feature Request Pipeline
Collecting feature requests and building the most-requested ones. This sounds democratic but optimizes for the loudest users, not the most important problems.
Better approach: Collect requests, but categorize them by the underlying problem. Ten requests for "add a Gantt chart" and eight requests for "show me a timeline view" and five requests for "I need to see project dependencies" are all the same underlying need: visualizing project relationships over time. Solve the need, not the specific request.
The HiPPO Effect
The Highest Paid Person's Opinion dominates product decisions. The CEO mentions a feature they saw at a competitor, and suddenly it is the top priority.
Better approach: Treat executive feedback the same as any other feedback. Tag it, weight it, validate it. If the CEO's suggestion aligns with what customers are telling you, great. If it does not, present the customer evidence and let the data make the case.
The NPS Obsession
Chasing the NPS number instead of reading the verbatims. An NPS score of 42 tells you almost nothing. The comments from detractors and passives tell you everything.
Better approach: Ignore the score. Read every NPS comment. Tag them by theme. The themes that appear in detractor comments are your biggest risks. The themes that appear in promoter comments are your biggest strengths.
Feedback Without Follow-Up
Collecting feedback and never closing the loop. Users who take time to share feedback and never hear back stop sharing. Over time, your feedback channel self-selects for the most persistent (and often most frustrated) users.
Better approach: When you build something based on feedback, tell the people who asked for it. "You mentioned that report exports were slow. We just shipped a 5x faster export. Would love your thoughts." This takes 2 minutes per user and turns complainers into advocates.
Building a Feedback-Informed Culture
The PM should not be the only person reading feedback. The most effective product teams share customer feedback broadly:
- Start standups with one piece of customer feedback. This takes 60 seconds and keeps the team connected to user reality.
- Share a weekly "Voice of the Customer" summary. Five bullet points: top pain points, emerging trends, interesting quotes.
- Invite engineers to listen to a customer call once a month. Developers who hear users struggle with their code make different design decisions.
The goal is not to make everyone a feedback analyst. It is to create a shared understanding that customer problems are real, specific, and urgent. Not abstract items in a backlog.
Good feedback is specific, contextual, and representative. Bad feedback is vague, unweighted, and loud. The PM's job is not to collect more feedback. It is to build a system that reliably surfaces the signal and filters the noise.
